Scenario:
20 authors collaborating to develop 1 consensus document.
Contributors:
Medical writers; panel of 8 MDs on editorial committee; executive director; all authors; societies.
Deliverable:
40 page supplement.
Timeline:
1.5 years from project inception to completion.


Problem
Eight different versions of a document are returned to writers.
Two draft revisions later, 3 of the 8 members of the editorial committee are working from an outdated version which has been circulated among a sub-group in discussions.
The result: Duplication of efforts on behalf of the medical writers (resulting in more costs to the society); decreased productivity of the group (delaying the proposed timeline); concerns about final deliverable quality.
One year following project inception, a minimum of 300 MB of documents have traveled across e-mail servers, multiple members of the committee have worked from the wrong print copy, the project runs over budget, and the timeline is delayed resulting in team frustration, and unforeseen complications.


Solution
Subsite developed for consensus document team.
Draft posted on document library (1 for each editorial member). Each member “checks out” the document and it is locked for additional editing until that member checks the document back in.
Once all members have checked in their documents, the medical writing team develops a revised draft and places it on the portal, replacing the prior version of the document (while saving in an online repository for future reference if necessary).
All members now have access to the current document version.
Edits/recommendations/comments are able to be placed on the "subsite" for collaborative purposes without altering the document.
Tasks can be assigned to each team member.
All team members receive automatic e-mail alerts when the document has been revised.
The result: Elimination of effort duplication resulting in 25% decreased cost for medical writing team, increased quality of the delivery, ability to meet project deadlines, increased team satisfaction with ease of collaboration.
One year following project inception, no one has worked off the wrong copy, the project completes under budget, and the timeline is exceeded with no unforeseen complications.
